How to organize a potluck

A step-by-step plan for a potluck. Pick the date, count the guests, split the dishes by category, avoid 5 desserts, and remind people the day before.

To organize a potluck, pick a date and a place, count your guests, and split the food into categories. Give each category a number of dishes. Then let each guest pick a category and say what they bring, so you do not get 5 desserts and no main dish.

This guide gives you a timeline, the 6 steps, a category plan for 12 guests, and a message you can copy.

The timeline

Start 3 weeks before the potluck. For Thanksgiving on Thursday, November 26, 2026, start in the first week of November.

WhenWhat to do
3 weeks beforePick the date, the place, and the start time.
2 weeks beforeMake the list of categories. Send the sign-up link.
1 week beforeCheck the gaps. Ask for more mains or sides if you need them.
2 days beforeClose sign-ups. Share the final list.
1 day beforeRemind each guest what they bring.

1. Pick the date, the place, and the time

Say the start time and the time the food is served. Guests with a hot dish need to know when to arrive. If the place has an oven or a fridge, say so. Guests then know if they can heat or chill their dish.

2. Count the guests

Ask who comes before you plan the food. A potluck for 12 people needs a different plan than one for 40. For a rough plan, ask each guest (or each couple or family) to bring one dish that feeds about 8 people.

3. Split the food into categories

Categories stop the classic potluck problem: everyone brings dessert. Give each category a number of places. When a category is full, people pick another one.

This plan works for about 12 guests:

CategoryPlacesExamples
Main dish3Turkey, lasagna, a vegetarian roast
Side dish4Mashed potatoes, stuffing, green beans, rolls
Salad2Green salad, grain salad
Dessert2Pumpkin pie, brownies
Drinks2Cider, sparkling water
Plates, cups, and napkins1Paper plates and cutlery for 12

For 24 guests, double the places. The host often makes the main dish, for example the turkey. Then put 1 or 2 places on "Main dish" for the other mains.

4. Ask each guest what they bring

A category is not enough. Two people can sign up for "Side dish" and both bring mashed potatoes. Ask each guest to type the dish, for example "Mashed potatoes for 8". Show the list to everyone, so the next person sees what is already coming.

Also ask guests to say if their dish has nuts, gluten, meat, or dairy. Guests with allergies can then plan their plate.

A group chat is fast, but nobody can see the final list. A paper sheet only works for people who are in the room. A sign-up sheet online shows each category, the free places, and what each person brings. Guests sign up from their phone in a minute.

You can use a shared spreadsheet, but then any guest can change the rows of other guests. A sign-up tool closes a category when it is full.

6. Remind people the day before

People forget. A short reminder the day before saves you from a table with no drinks. Remind each guest what they signed up for. Also remind the people on your list who did not sign up yet.

A message to copy

Hi everyone. Our Thanksgiving potluck is on [Thursday, November 26] at [5 PM], at [our place, 12 Elm Street]. We eat at [6 PM].

Please pick what you bring here: [link]. Each category has a few places, so we get a bit of everything. Type your dish, for example "Green beans for 8", and say if it has nuts or gluten.

Please sign up by [Sunday, November 22]. The oven is free from [4 PM] if you need to heat something.

Mistakes to avoid

  • No categories. Without them, half of the table is dessert.
  • No dish names. "Side dish" twice can mean mashed potatoes twice.
  • Late sign-ups. People need a few days to shop and cook.
  • No reminder. Somebody always forgets the drinks or the plates.

Do it in 5 minutes with AllBack

AllBack's potluck sign-up is free for up to 100 people on each sheet. You add the categories and the number of places, then share one link. Guests give a name and an email, pick a category, and type what they bring. A full category closes. Other guests see first names and dishes, and you can hide the names. AllBack emails each guest a confirmation with a link to change or cancel. When you set the event day, each guest also gets a reminder the day before.

For shifts and tasks, for example set-up and clean-up, use the same tool as a sign-up sheet. To find a date with your group first, use the free meeting poll.

Questions

How many dishes do I need for a potluck?

Plan about one dish for each guest or each family. A dish that feeds about 8 people is a good size. Then split the dishes into categories, so you get mains, sides, salads, desserts, and drinks.

How do I stop everyone from bringing dessert?

Use categories with a fixed number of places. When the dessert places are full, the next guest picks another category. An online sign-up sheet closes a full category for you.

How early should I send the potluck sign-up?

Send it 2 weeks before the potluck. Close sign-ups 2 days before, so you can fill the gaps. Remind each guest the day before.
